Missing-data rule

If no contemporaneous baseline exists, use a dated reconstruction, state the sources and missing evidence, assign a confirmation owner, and label confidence. A reconstructed baseline is not a historical fact simply because both parties agree to use it.

What is an outcome baseline in consulting?

It records the starting condition, desired change, indicator, evidence source, review rhythm, contribution boundary, client dependency, and confirmation owner for an engagement.

How is an outcome different from a deliverable?

An outcome is a change in the client's business or operating condition. A deliverable is something you produce. An activity is work you perform. Deliverables and activities can contribute to an outcome, but they are not the outcome itself.

What if the client has no reliable starting data?

Create a dated reconstructed baseline from the strongest available records, label its confidence, record what is missing, and ask the client to confirm it. Do not present reconstruction as contemporaneous fact.

Can a consultant claim credit for a business result?

Only at the level supported by control and evidence. Use direct delivery where you controlled the result, shared contribution where several parties shaped it, and advisory contribution where the client retained execution authority.

How many success metrics should a fractional engagement use?
